Business plan · 9 October 2026 · v1.0

The plan, in one sitting.

A public reading of the Alwyna plan for designers, makers and anyone considering the company. Market figures are third-party estimates. The three-year model is illustrative. It is not a forecast.

The company

Two layers, one brand.

The marketplace is where designers publish, buyers commission, and models are booked. Designers choose whether a design is sold only by them, licensed into the network, or both.

The production network is the invention. Selected designs — licensed, or generated with AI and chosen by a customer or by curation — become production packages. An algorithm sends each order to a qualified maker near the buyer, or to a remote maker plus shipping. Individuals, not factories, make the piece. Only what passes quality control carries the label.

Who it is for

Four groups, five illustrative people.

Sara, 29

Designer, Tehran

Strong clothes, a small local clientele, no budget for shoots. Wants royalties without running production abroad.

Jonas, 52

Tailor, Hamburg

A master tailor with spare capacity. Wants specified, fairly paid work.

Emily, 34

Buyer, Toronto

A dress for an event, in her measurements, in about three weeks, without a customs surprise.

Leyla, 41

Jeweller, Istanbul

Custom rings. Wants commissions from abroad and insured shipping.

Daniel, 23

Model, Milan

Paid shoots with independent labels and a contract that says where the pictures can live.

Market

Large markets. No invented TAM.

Apparel

$1.9T

2025 → $2.6T by 2035

Jewellery

$382B

2025 → $578B by 2033

Handicrafts

$740B

2024 → $983B by 2030

On-demand print

$10.8B

2025 → $57.5B by 2033

These are overall markets, not Alwyna’s obtainable share. The plan refuses a TAM/SAM/SOM figure until a pilot can count buyers, frequency and order value. Sources include Future Market Insights, Grand View Research, Etsy FY2025 and Articore FY2025, retrieved October 2026. Publishers disagree; ranges in the full plan are wider than the cards below.

Etsy FY2025: $11.9B gross merchandise sales, 86.5M active buyers, 5.6M active sellers.

Why not the others

Pieces of this exist. The chain does not.

Etsy

Each seller makes and ships their own goods.

No brand QC, no licensing of a design to another maker, no local routing.

Redbubble, Printful

Art printed on blanks in industrial facilities.

No cut-and-sew, no jewellery, no individual artisans.

Sumissura, eShakti

Made-to-measure, one brand, central factories.

Not an open designer or artisan network.

Sewport, Maker’s Row

Brands sourcing factories.

Not consumer-facing, not a certified individual maker.

CLO, Browzwear

Experts draft and simulate patterns.

They do not start from a casual photograph and a maker network.

Lalaland, The New Black

AI models and design images.

Imagery, not production, routing or settlement.

Business model

Six ways the company is paid.

Rates are assumptions for planning. Licensing and promoted listings are later and not in the model.

  • Marketplace commission15%
  • Designer subscription$15/mo
  • Model-hire fee20%
  • AI design and pattern fee$20
  • Brand contribution30%
  • Shipping margin$2

Illustrative numbers

A three-year model, labelled as such.

Year 1 is the first twelve months after launch. Under these assumptions the year turns positive in year 3. The cumulative low is about $297k at the end of year 2, before working capital. If year-3 volume is 40% lower and costs do not move, the year stays negative and break-even slips to year 4. Taxes, depreciation and payout timing are excluded.

The ask

About $500,000, for 18–24 months.

An indicative pre-seed, for the founder to confirm. It covers the illustrative cumulative deficit, working capital and a buffer: product, the first maker cluster, and the legal work that has to come before a public company.

  • Artisan network and QC15%
  • Marketing and community20%
  • Legal, IP, compliance10%

Roadmap

Foundation, one pilot, then density.

  1. Q4 2026 – Q1 2027

Entity, trademark, prior-art search, MVP specification, 20–30 founding designers and 10–20 artisans.

  2. Q2 – Q4 2027

One market, clothing and jewellery. Marketplace plus a capsule collection. Target: 1,000 orders and a QC pass rate worth keeping.

  3. 2028

Two to four more countries. Bags, shoes and art. Local fulfilment share is the number that matters.

  4. 2029+

A broad maker network, mobile apps, and B2B licensing only if the unit economics hold.

Risks

What can break it, and the planned response.

Payment access and sanctions

The founder is based in Iran. Many payment, cloud and marketplace providers restrict sanctioned jurisdictions. Specialist advice comes before incorporation, banking and vendor choice. Participation rules are configurable per country.

Uneven making

Skills tests, tiers, photo QC, scores, and a remake when the fault is the maker’s.

Pattern leakage

Files per order only, watermarks, contracts, audits, removal.

Fit

Guided measurement and a local alteration guarantee, with grading corrected from returns.

A cold start

One city, a founding designer set, a seed cluster of makers, a capsule rather than a catalogue.

Copying

Speed, density, the quality mark, and technical filings. The plan does not pretend a patent is the whole moat.
